§ 01 — The thesis

Three forces are converging. The window for a considered response is narrow, and already open.

FORCE 01

The hardware is shipping.

Figure, 1X, Tesla, Apptronik, Unitree, Agility and a dozen Chinese contenders are no longer demos. They're in pilot deployments — logistics, manufacturing, retail. The first generation works. The next one will work cheaply.

FORCE 02

The software inflected.

Vision-language-action models collapsed the classic robotics tax. A humanoid in 2026 inherits the entire post-GPT software stack. That is the thing that broke timelines. Most strategy decks were written before it happened.

FORCE 03

Australia is exposed and unprepared.

We are a small market a long way from the manufacturers, with high labour costs, low robotics density, and an economy concentrated in sectors humanoids will hit first. There is no national playbook. There needs to be an organisational one.
